Footprint consolidation and site closure
Brought in to lead a site closure and business transfer for two Eastern European plastics production sites. Red Pencil supported with two Senior consultants and a co-located Analyst to deliver a 9 month project to support customer wind downs, transfer business to other sites and sell assets and materials from the site. The activity included ramping down operations in a controlled manner and terminating over 100 employees.
Facility Duplication
Overall project management & execution for a complete plant operations duplication. This required multiple customer, supplier and manufacturing strategies to be implemented across the globe. All actions completed and implemented with full customer approval and zero customer stoppages.
Program Organisation Transformation
Charged with transforming a 150 strong global Program Management organisation through improvements in People, Processes and Tools used in the Program Management execution. The assignment included personnel adjustments; structural augmentation; creation of training and development system; implementation of online project dashboards; adjustment of internal risk management and escalation system and change management adjustments.
Labour cost reduction
Engaged to support a manufacturing facility in southern Europe which had an objective to reduce labour costs whilst creating minimal impact on the remaining workforce. Worked with the local management team and labour experts to create a wide-ranging set of initiatives to reduce cost and combined them with automation and lean actions to maintain site output.
Acquisition Due Diligence Support
Supported over 30 due diligence activities for industrial investment company. Engaged in early shortlisting activity and leading on-site due diligence events. Responsible to establish the business strategy for the prospective buyer and to engage with seller counterparts to develop optimised transfer agreements.
Cost Optimised Automation
Mandated to support a Pharma site in their implementation plans for automation of sterile production activities. Brought forward automotive proven technical solutions at 25% of the cost of conventional pharma solutions.
Operational Carve out and sale
Lead a small team of cross functional professionals to carve out, market and sell an operation from a large multinational business. The activity included sourcing an investment bank to support the entire sale and due diligence team as well as engage with 3rd Party legal teams to support the business sale and employee transfer. The project lasted over 2 years and resulted in the business transforming into a fully independent operation.
